Switching to Plastic-Free Transit Packaging Without New Equipment

How to move a packing line from bubble wrap or foam to paper — what actually changes on the bench, and how to test it before committing to a container.

Why the switch usually stalls

Most packaging switches fail for one of three reasons, none of which is the product: the change requires capital expenditure, it requires revalidating a drop-test regime, or it asks the packing team to work differently without a reason they accept.

A finished honeycomb mailer avoids the first reason entirely. There is no machine to buy, house or service. The second and third still need handling, which is what the rest of this page is about.

Step 1: Pick one SKU, not the whole range

Choose a product that ships in volume, has a regular shape, and is not your most fragile item. The point of the first test is to learn the packing line's reaction, not to prove maximum protection.

Step 2: Get samples cut to size

Send the dimensions. Samples cut to the actual product arrive in about seven days unprinted, fifteen if printed. Testing a stock size that does not fit your product tells you nothing useful.

Step 3: Pack twenty real orders

Not a bench test — real orders going to real customers. Record two things: packing time per order, and the condition on arrival. Twenty is enough to see a pattern and small enough that a bad result costs nothing.

Step 4: Measure the three costs that are not unit price

  1. Void fill no longer purchased. If the mailer replaces a bag plus fill, subtract both.
  2. Packing time. Assembling three parts versus one. Multiply by monthly order volume.
  3. Warehouse volume. Flat-stored mailers against pre-formed alternatives, per thousand pieces.

Step 5: Check the paperwork before you scale

Before the first container, ask for the heavy-metal test report on the base material and check its date, and confirm the recycling claim in writing. Under PPWR these are the documents your compliance team will need, and they are much easier to obtain before an order than after one.

What does not change

The outer carton, the label, the carrier and the warehouse layout all stay as they are. In most operations the change is one item on the bench: instead of reaching for a bag and a handful of fill, the packer reaches for one mailer.
